Without integration, AI only creates new silos

The artificial intelligence journey has moved from experimentation to adoption at an unusually rapid pace, even by the standards of recent technology trends. In just a few years, organisations across legal and professional services have begun deploying AI tools to accelerate drafting, carry out research, and support decision-making.
On the surface, this looks like progress. But that progress masks a growing disconnect.
Recent figures from the iManage Knowledge Work Benchmark Report 2026 show that while 85 percent of organisations are using AI in some form, only 17 percent have achieved meaningful integration into their workflows.
Put more plainly, adoption is widespread, but integration is not, and that mismatch is impacting outcomes. As AI adoption accelerates with little forethought and system coordination, a problem emerges that many organisations don’t yet fully recognise.

When the promise becomes a trap
The promise of AI has always been rooted in its ability to deliver efficiency and unification. Smarter tools, faster outputs, more consistent work.
However, many organisations are experiencing something different.
AI tools are being introduced at the level of individual teams or use cases. A drafting assistant connected here. A research tool installed there. Automation layered onto specific processes. And each deployment is justified by the localised value it delivers.
But collectively, they create a fragmented landscape of tools, outputs, and workflows that are not aligned to the goals of the broader organisation. Context is lost between systems. Information is harder to trace. Outputs vary depending on the tool used.
Beyond these impediments, fragmentation invites duplication. Work is replicated across teams, outputs require validation, and any time saved at the task level is lost at the system level. What appears as efficiency at the surface often translates into silent operational drag.
Deployed to simplify operations, AI complicates them, instead. There is another, still more fundamental issue at stake, as well.
Fragmentation erodes system confidence
Trust in legal work is tethered to accuracy, traceability, and confidence in outputs. When AI tools operate in isolation, those imperatives become harder to guarantee. This very much matters, because very little, if anything, is more essential in legal services than trusted outcomes.
People who have used a variety of AI tools have seen them generate different, possibly even conflicting, answers to the same question. The outputs may rely on different underlying data sources. Often, there is limited visibility into how an answer was produced or which systems were involved.
This creates hesitation. Lawyers must spend additional time validating outputs, cross-checking information, and confirming whether results can be relied upon.
Over time, this erodes system confidence, but it also changes how people work. Teams gravitate to the tools and outputs they view as the most trustworthy, even if those tools sit outside governed systems. Informal workarounds emerge. Fragmentation becomes an accepted condition of day-to-day behaviour.
As trust in a system declines, so does the value of introducing new technology to the organisation.
Discrete systems lead to AI failure
AI itself is not to blame, but how the AI is being deployed.
Many organisations adopt AI as standalone solutions rather than as part of a connected architecture. The AI is layered onto existing systems without a clear strategy around its interaction with core platforms, such as document management systems or knowledge repositories.
When AI tools operate without full context, it creates fissures between systems. Data is duplicated or moved unnecessarily. Governance becomes harder to enforce.
Without a central system of record anchoring AI activity, organisations cede control over how information is accessed, used, and validated. Knowledge work generated outside governed systems is fragmented, limiting its long-term value.
Left unchecked, this loss of control compounds. Early gains from AI adoption remain visible, but the underlying system becomes harder to manage. Oversight weakens, inconsistencies increase, and each new deployment raises operational risk.
How integration restores confidence
Integration transforms AI from a discrete collection of tools into a coherent system.
Embedded within core platforms, AI is connected to your system of record from which it can draw consistent context. Processes are aligned. Data remains governed. Outputs are more reliable.
Integrated systems provide visibility into how outputs are generated. They enable consistent governance policies to be applied across all AI activity. They reduce the need for duplication and manual validation.
In this unified environment, AI enhances existing workflows rather than fragmenting them. This does more than improve efficiency. It restores control to the organisation. It restores confidence in AI outputs.
Scaling AI without creating risk
While resistance to adopting AI is receding, scaling it without introducing new risks remains a challenge. And the more tools that you onboard, the greater the potential for repercussions. Increased data flows lead to added governance complexity.
AI adoption may increase visible productivity while also reducing organisational coherence. Teams deliver faster, but the overall system is less predictable.
At scale, the impact transcends operational efficiency and threatens to impair decision-making. Outputs from disconnected systems may lead to conclusions that don’t align. Conflicting outputs, unclear provenance, and inconsistent context make answers harder to verify and require greater scrutiny to justify action.
Integration addresses this by ensuring that AI operates within defined boundaries, connected to trusted data sources and governed processes.
Taking a more sustainable approach
A deliberate approach to AI deployment is required if silos are to be avoided.
Organisations must progress from using AI solutions in isolation to determining how they fit within the broader architecture. That means prioritising integration with core systems, maintaining a strong system of record, and ensuring that governance is applied consistently across all AI activity.
This deals with fragmentation at source. Systems align. Outputs are more consistent. Trust is reestablished. Then can AI begin to deliver on its original promise. Not just faster work, but better, more reliable outcomes across the entire organisation.
